neoshare is an AI-first B2B SaaS platform based in Munich, focused on digitizing and automating complex commercial real estate and financing workflows. It provides an end-to-end system for banks, real estate firms, and investors to manage debt advisory, portfolio operations, and data-driven decision-making at scale.
Hyper-growth led to “Feature Thrashing.” Due to siloed planning, ~30% of features were abandoned mid-development, leading to significant engineering friction, redundant work across teams, and high burnout.
I treated the internal organization as a product. I conducted a Meta-Discovery to identify why product decisions were failing and implemented a unified Discovery Framework to shift the culture from “Execution-First” to “Certainty-First.”
Facilitated workshops with 20+ stakeholders (PMs, BAs, Eng) to map the “Value Leakage” in our current delivery cycle
Co-designed a tailored Double-Diamond workflow and a RACI Matrix to clarify ownership, ensuring no design work starts without a validated problem statement
Acted as a mediator to rebuild trust with dev teams by introducing “Discovery Planning,” ensuring that by the time a ticket hits a sprint, its business value is 90% “de-risked.”
By implementing mandatory discovery checkpoints, we started identifying early redundant features before they reached the expensive development phases
